Fine advice for a photo-sharing app - not so useful for enterprise products.

Acquisition isn't enough anymore
Onboarding is hard. Getting customers to change their behavior is really hard. Acquisition is actually easier to do and measure - so most companies focus on it instead.
But as acquisition costs continue to rise companies increasingly realize they just can't let the product speak for itself and hope customers figure it out. Churn will kill a company's growth. You have a product that works ... happy paying customers ... but new ones disappear without ever giving your product a chance.
Frustrating? Sure. But it is a solvable problem - here's how we successfully onboard customers and help them integrate Customer.io into their work.
Onboarding starts with fit - are we the right product?
Onboarding is particularly challenging for messaging products like Customer.io. There are lots of solutions for different situations. Do you want to send a newsletter? Autoresponder? Targeted campaign? Customers see so many choices and find it bewildering.
Our first step is making sure we're a good fit for customers - if not, nothing else matters.
Onboarding emails? Sure, but you have to do them well.
You might expect that a messaging company like Customer.io relies only on email for onboarding - but we don't. Sure, email is awesome - you can instantly deliver targeted, customized messages based on who your customers are or what they're doing in your application. Email plays a critical part in our retention strategy.
But general onboarding emails are really, really tough to write. Most companies write them (emails) loosey-goosey and just hope. It doesn't work.
You have to really know your customers. You have to test them like crazy and provide a good reason for customers to read them and change their behavior.
We are working on a series of onboarding emails… But it’s one of those things that keeps getting pushed back on your todo list.
So it's critical that you understand customers.
That's why, when I joined Customer.io, I was really eager to understand customers.
Why do they use Customer.io? How? I spent the holidays reading through support tickets.
By doing this, I got a sense of what people are dealing with. Stuff like:
It’s hard to get up and running. They're confused when they get in the door.
How do you do something? They don’t want to look it up.
Can your tool do this? Or, I want to do this. Help me figure it out.
If I hadn’t done that, I wouldn’t know what our customers cared about… You need that understanding to both market to and retain customers.
The most effective way to learn about onboarding customers is through Concierge Onboarding
We started doing Concierge Onboarding to learn how to onboard new people and get them to actually use the product…
We’d have conversations with customers. We ask them why they are here. We try to figure out how we can help. And we discovered that Concierge Onboarding doubled our paid conversion rate.
Sometimes the best strategy is admitting we're not a good fit.
We almost don’t talk in the beginning. We listen. What we do NOT do is say, "Here’s who we are. Buy our product.”
It works - you really, really understand what new customers want when you hear it from their mouths.
Concierge Onboarding results in more sales - so we're going to keep doing it
When we looked at our numbers for the whole year? Our sales for the months we were doing concierge were higher.
When Colin [our CEO and founder] stopped doing Concierge Onboarding sales dropped.
The interaction in the beginning makes a difference.
